Project Challenges

  • The global deployment of marketing and R&D teams has increased the complexity of company management. Two production bases in Shenzhen and a Southeast Asian country, along with multiple trading entities, are unable to meet the requirements for efficient accounting and operational analysis.
  • The R&D, delivery, and service cycles of product operations require the group to undergo a profound transformation of supply chain collaboration, leveraging a highly digitized supply chain system to achieve lean operations and costs.
  • Manual demand linkage, long MRP lead times, a large number of new product codes, frequent material upgrades, and extensive BOM maintenance work have resulted in difficulties in material delivery, severely impacting customer satisfaction.
  • The increasingly complex scale of business development requires the group to rapidly improve cross-functional collaboration. However, the decentralized development of information technology across multiple business formats has slowed responsiveness across various business functions.
  • The lack of refined financial management methods has led to the predominantly manual processing of financial, management, and consolidated reports, resulting in long accounting cycles and the potential for errors, which in turn impacts employee efficiency.
 

Project Goal

  • Management Integration: Rapidly build an integrated operations platform to achieve a "global, unified, and refined" management approach, meeting various control and risk prevention requirements.
  • Process Integration: Streamline control processes to achieve closed-loop management, ensuring "management requirements are delivered and implementation is reported." Interdepartmental collaboration processes are streamlined.
  • Plan Integration: Streamline the synergy between sales, production, and supply to form a comprehensive production, supply, and marketing planning system. Leverage SAP's MRP functionality to strengthen on-demand production, on-demand procurement, and rationalize inventory stocking to balance supply and demand, improving turnover and operational efficiency.
  • Business and Finance Integration: Integrate financial rules into business processes to implement the management and control requirements of business and finance integration. Standardize cost structures to achieve refined cost accounting and analysis, and transform finance's responsibilities from post-accounting to in-process oversight.
  • Data Integration: With SAP at the core, integrate multiple systems, including Salesforce, MES, OA, Golden Tax, and express delivery systems, to achieve shared data and information. Streamline data flows to promote transparency in business processes and lay the foundation for data-driven decision-making.
